Are You Doing Your Team’s Job?

I was inspired to write this blog entry because of an article I read entitled “How to tell your boss to stop doing your job.”  It was written to the employee and gives some good advice on the subject.

This post is for those of you who have been promoted to manage people you have worked with before.

Are you doing your team’s work?

It is challenging for many reasons.

  1. It is natural to think that you were promoted over your team members because you did your work really well, so success would be to do it even more and better.
  2. Those who you work with could be your friends.  For some, it’s hard to get used to the idea that you are their manager now and you have managerial duties, not functional ones.  Pitching in to help them do the work might seem the friendly thing to do.
  3. If you are uncomfortable with your new managerial duties, you might feel like you are accomplishing something if you do something you are comfortable with.  That might mean you are doing your team’s work, and not yours.

If you are a manager doing your team’s work, take some time to think and look at your team.

What is your job?

What is your job and how has it changed?  Sometimes expectations can be confusing.  For example “insure the work of the team gets done” might lead you to think that you should do the work of the team if there is any doubt it will get done.

Is your team competent?

  • If you feel you have to do someone’s work, is it a performance issue?  Do they need to be replaced?  Don’t cover up a competency issue by ‘helping.’
  • Have they adjusted to the different workload?  If you have been back-filled with a new team member and that new member is up to speed, then there should be no reason to do their work.

Get clarity on your job and make an honest appraisal of your team.

Your team needs to do their work and you need to do yours.  They need to succeed, fail, learn stretch and grow.  If your team is up to the task, then manage, measure, give feedback – and take them to task as needed.  If they are not – then deal with that in a responsible way.
